Zetsu is not one character but two, and the second one wrote the entire plot. White Zetsu is born from former victims of the Infinite Tsukuyomi and clones itself by the thousands; Black Zetsu is the will of Kaguya Otsutsuki, who forged a sacred tablet and manipulated Madara and then Obito for over a thousand years.

One Body, Two Entities
What looks like a single Akatsuki member is in fact two entities fused together in one body: White Zetsu, plant-like, shaped like a carnivorous plant, and Black Zetsu, a dark substance that occupies one half of the former.
The confusion with White Zetsu comes from the body they share within the Akatsuki, one light half and one dark half. Their origins, however, have nothing in common. White Zetsu are former humans, caught in the first Infinite Tsukuyomi , drained of their personalities by the God Tree then stored in the Demonic Statue of the Outer Path (Gedo Mazo). Black Zetsu, for his part, was never human. The contrast in personality separates them completely: one is talkative and teasing, the other cold, well-informed, sharp-tongued.

White Zetsu and Its Army
The White Zetsu come from former victims of the first Infinite Tsukuyomi, infused with the cells of Hashirama Senju by Madara. Made of those cells, they have an affinity for Wood Release (Mokuton), clone themselves at will and copy the appearance of others.
During the Fourth Great Ninja War, an army of roughly one hundred thousand White Zetsu is deployed by Obito, partly infiltrated into the ranks of the Allied Shinobi Forces. Their personality sets them clearly apart from their dark half: talkative, teasing, almost familiar.

Black Zetsu, the Will of Kaguya
Black Zetsu is neither a ninja nor a clone. He is an artificial humanoid, shaped by Kaguya Otsutsuki just before her two sons, Hagoromo and Hamura, managed to seal her. Defeated in her Ten-Tails form, the princess can no longer do anything by herself. So she detaches her will and gives it a body. A black mass, supple, with no face of its own. Nothing impressive, and that is precisely the point: nobody looks at him.
This body does not age. Black Zetsu goes through more than a thousand years without changing and even survives being cut in two. His talents are those of a spy, not a fighter. He travels through the ground like a root. He molds himself onto a target, grips it and forces its movements. He absorbs chakra on contact and can transfer it to a third party. Finally, he records what he sees, then projects those images into the mind of whoever he touches: this is how he kept in memory the last duel between Madara and Hashirama at the Valley of the End.

The Rewritten Tablet
Hagoromo Otsutsuki, the Sage of the Six Paths, leaves behind a stone tablet. His intent is deterrent: to discourage his descendants from trying to recreate the Rinnegan. The monument passes to the Uchiha Clan, the line of Indra, his eldest son. It is handed down in secret, from generation to generation, as an untouchable legacy.
The text is read in stages, depending on the reader's eye. An ordinary Sharingan deciphers only part of it: it reveals in particular the secrets of the Mangekyo Sharingan, how to obtain it and its power to control the tailed beasts. A Mangekyo Sharingan opens the next layer, the one Madara reaches: the history of chakra, the Sage, his two sons, the awakening of the Rinnegan. Only the Rinnegan grants access to the whole of it. The design rewards power, and therefore ambition.
This is where everything changes. Black Zetsu has neither Sharingan nor Rinnegan, and yet he reads the tablet. Better still: he rewrites it. After Hagoromo's death, he forges several passages and slips in a promise that was never there — that the Infinite Tsukuyomi would be the salvation of the Uchiha. The trap is unbeatable. The lie does not come from the mouth of a stranger: it is carved into the one document the clan holds sacred, and it waits patiently for its reader.

Madara and Obito, Two Pawns
Bringing Kaguya back requires a body able to host her, and therefore a power gone since the Sage. Black Zetsu works toward that goal over centuries. He whispers to Indra that he is worth more than his younger brother and steers him toward the break with Asura. He then keeps alive the rivalry between the Uchiha and the Senju across the reincarnations of the two brothers. Every war is a chance to see a superior eye awaken somewhere.
Madara Uchiha is the first to meet every condition. Rinnegan awakened late in life, tablet read all the way through, he draws from it the Eye of the Moon Plan. Black Zetsu then presents himself to Madara as the extension of his own will and plays a flawless loyalty. Madara never doubts for a second. He believes he is commanding an extension of himself; he is in fact carrying out a script written long before his birth.
Obito Uchiha inherits the same lie, one rung further down. He thinks he serves Madara; he serves Black Zetsu, who follows him, advises him and keeps him in his role. The proof comes during the Fourth Great Ninja War. Obito is down, the tailed beasts have been torn out of him, he no longer obeys. Black Zetsu bursts out of the ground, pins him down and merges into half of his body: Madara can then force him into the Rinne Tensei that truly brings him back to life. Someone revived by the Edo Tensei (Reanimation Jutsu) could not become the host of the Ten-Tails.

The Final Betrayal
Madara takes back control, becomes the host of the Ten-Tails, awakens the Rinne Sharingan on his forehead and casts the Infinite Tsukuyomi over the entire world. His plan is complete. That is the moment Black Zetsu was waiting for: he runs him through from behind. Madara, furious, reminds him that he was supposed to be his will. The answer closes a thousand years of scheming in a single line: he is the will of Kaguya. The scene takes up chapter 678 of the manga, "My Will"; it is three chapters later, in 681, that Black Zetsu will detail his creation and the forging of the tablet.
What follows is mechanical. Black Zetsu spreads over Madara's entire body. He draws up from the ground the chakra of every being caught in the Infinite Tsukuyomi and makes him absorb it. Once the figure is entirely covered, it contracts and transforms. Kaguya Otsutsuki reappears in Madara's place, Rinne Sharingan included. The Eye of the Moon Plan was nothing more than a resurrection ritual disguised as a utopia.
The fall is quick. Team 7 finally strikes together; Sakura's blow opens the breach, Naruto and Sasuke land their hits on Kaguya and trigger the Six Paths Chibaku Tensei. Black Zetsu briefly survives the sealing. He announces that he will find a way to bring his mother back and mocks the ninja world. Naruto cuts him off and throws him into the sphere in turn. The true mastermind ends up locked away in the prison he brought about himself, beside the only person he ever served.

FAQ
-
Are Black Zetsu and White Zetsu the same species? No. White Zetsu are former humans trapped in the first Infinite Tsukuyomi, transformed by the God Tree then stored in the Demonic Statue of the Outer Path. Black Zetsu is an artificial humanoid born from the will of Kaguya, created just before she was sealed. They share a body within the Akatsuki, nothing more.
-
Why did Madara never suspect Black Zetsu?Because the manipulation seemed to come from his own clan's tablet, not from Zetsu. On top of that, Zetsu presented himself as the extension of Madara's will and played at total loyalty. Madara believed he was directing a part of himself.
-
Did Obito know he was serving Kaguya? No. He believed to the very end that he was carrying out Madara's plan. Black Zetsu even went so far as to merge into his body to make possible the Rinne Tensei that brings Madara back to life.
-
How was Kaguya able to come back in Madara's body?Madara met every condition: host of the Ten-Tails, Rinne Sharingan awakened, Infinite Tsukuyomi cast. Black Zetsu stabbed him, covered him entirely, then made him absorb the chakra of every victim of the genjutsu. The body then transformed into Kaguya's.
-
Can Black Zetsu come back? The manga closes the door. Naruto threw him into the Six Paths Chibaku Tensei that seals Kaguya, despite his threats to resurrect her one day. He spends eternity beside his mother, which is what he wanted, but with no way to act.
In summary
Black Zetsu changes how the whole series reads. The great betrayals, the enemy clans, the eyes that awaken: behind every step, a will without a body was pushing in the same direction. He never won a fight, and he never needed to. His only weapon was a carved text that no one thought to check, plus the time needed to wait for the right reader. One question remains open at the end: between Madara, Obito and himself, which one was really the villain of this story?
